Every fleet operation — regardless of industry, size, or how sophisticated the systems are — is running the same underlying framework. The work order feeds asset performance data. It tells you about downtime patterns, asset health and reliability which impacts asset uptime. That uptime number enables your operations. Your asset strategy impacts the majority of your organisation’s success KPIs.
Most problems get treated as isolated issues. The shop is either too slow or on fire. Maintenance cost is unpredictable and budget variance is high. The data is unreliable and so are the assets. The dashboard does not match reality. These feel like separate problems — but they are almost always symptoms of the same broken spine.
The Spine
One record sits underneath everything. The work order feeds three streams — and all three end at the same place:
When the spine is healthy — when work orders are flowing properly, costs are coded correctly, meter readings are current, and downtime is classified — everything downstream gets cleaner. The KPIs start to mean something. The dashboard tells the truth. The decisions get better.
When the spine is broken — even partially — the noise compounds. You cannot trust the availability number because the downtime is not captured. You cannot trust the cost per hour because the work orders are not closed. You cannot trust the maintenance compliance rate because the PM schedule is not linked to actual meter readings.

So Where Do You Actually Start?
Pick the problem that is hurting you the most right now — and trace it back to the spine.
The Three-Question Trace
- Is work sitting open? If yes — that is a Work Order Management problem. Start with shop forecast, closure discipline, inspections and meter feeds. Cost / Downtime
- Are data insights inconsistent or untrustworthy? That is a coding or data-source problem. Start with VMRS and One Source of Truth. Asset Health
- Are breakdowns outpacing planned work? That is a Maintenance Strategy problem. Start with your PM compliance rate. Cost / Downtime
Most problems you can see on the surface are symptoms of one of those three.
Do Not Start With the Dashboard
A clean-looking report built on a broken spine is still wrong. Fix the input before you fix the output. That said — it is always worth capturing a before-and-after, so you can see the outcome and value of the work you did.
The Diagnostic Move
When you look at a number, ask: “Do I trust the data behind this?”
If the answer is no — or even “sort of” — the number is a guess dressed up as a fact. The move is to go upstream. Find where the data enters the system. That is where the fix lives.
One Reading to Watch
If you can only track one number right now, track Planned vs. Unplanned Downtime — the ratio of work you chose to do versus work that was forced on you.

A high unplanned percentage means your maintenance program is reactive — you are spending more, your assets are less available, and your team is always in firefighting mode.
It is downstream of everything — parts delays, planning gaps, closure discipline, meter feeds, coding — which is exactly why it is the first number worth watching.
Your fleet is one system. The work order tracks downtime. Downtime feeds asset availability. Availability feeds the business. When any part of that chain is broken — bad data, unclosed work orders, missing meter reads, unclassified downtime — the whole picture distorts.
